Rolling out ITSM without a six-month project

Introducing a new ITSM tool does not have to mean months of workshops and consultants. Start with one area, bring over the data you already keep in Excel, and check readiness before you go live.

The decision to introduce a new IT operations tool is usually sensible and well prepared. Then implementation reality sets in. Initial analysis, workshops with every team, process design, configuration, data migration, testing, training. The planned three months turn into six, and operations carry on the old way in the meantime, because the new tool “isn’t finished yet.”

Operations staff pay for this twice. First, they attend workshops and fill in templates on top of their regular work. Then, as go-live keeps slipping, they lose faith that anything will really change. When the tool finally goes live, it often meets a skepticism that has nothing to do with its features.

Why big projects get stuck

In practice we often see the same causes again and again:

  • Trying to solve everything at once. Incidents, requests, changes, CMDB and reporting for the whole organization in a single wave. Every area has its exceptions, and every exception holds up the whole.
  • Designing processes from scratch. Instead of keeping what already works, teams design an ideal state that several groups struggle to agree on.
  • Preparing data at the very end. Teams, users, services and their owners are left until the last step, which is when the gaps finally surface.
  • A tool that enforces its full process from day one. If the change process requires maintenance windows nobody has defined yet, work cannot begin.

A different way to roll out

A faster rollout is not a less careful one. It is a different order of steps.

Start with one area. One team, one group of services, one kind of work. A pilot shows what works and gives people experience the rest of the organization can build on.

Bring over the data you already have. Most organizations keep teams, users, services and servers in spreadsheets. They are not perfect, but they are a far better starting point than an empty system.

Check readiness before going live. Not a formal acceptance, but a practical check: does every service have an owner? Is there an SLA? Are teams and roles in place?

And give the process time to mature. Some rules, such as maintenance windows for every service, take shape gradually. The tool should let you start working before all of them are settled.

How Eywo Stratum handles it

Eywo Stratum offers deployment profiles: for shared services providers, for enterprises whose primary CMDB lives in another system, for regulated operations with OT, and for smaller organizations. A profile applies sensible defaults, and individual modules can be switched on or off. A pilot can start with just incidents and the CMDB.

Data comes in through Excel import. You can import teams, users and their roles, CMDB items, services with their owner, SLA and maintenance window, relationships between items, and maintenance windows themselves. The spreadsheets you already have become the foundation, not an obstacle.

Before go-live, Eywo Stratum runs an operational readiness check. Twelve checks cover service owners, SLAs, maintenance windows, relationships, teams, roles, email settings and more. The result shows what still needs filling in, before the first incident runs into it.

For the rollout period, there is a “change without a maintenance window” model. Teams can record and approve changes before every service has a defined window. Windows are added step by step, and the model is switched off once they are in place.

The workflow is configurable, so states, transitions and permissions can match how the team actually works.

Conclusion

ITSM does not have to be rolled out as a big project. A pilot in one area, existing data brought over and a readiness check make it possible to start working quickly and expand step by step. Operations staff see the benefit sooner and accept the new tool as help, not as one more obligation.

Deployment profiles, Excel import and the readiness check are included in the Standard edition.
